Case Study: The Pallets Yard Ltd – Setting the foundations for scalable growth

Client profile

The Pallets Yard Limited (TPYL), led by Ian Leander and Ruth-Anne Lynch, is a Southall-based pallet recycling and logistics business operating within the circular economy. After 15 years of trading, the business had established a clear ambition for growth, but with a small team of just three FTEs there were practical barriers to scaling effectively.

1. The challenge

TPYL had strong growth ambitions, but the demands of running the business were placing significant pressure on a small team. Supplier concentration, difficulties recruiting and retaining pallet repair staff, and a heavy administrative and operational workload were making it harder to focus on growth and customer development.

The business needed to move from managing day-to-day demands to building a more structured operation that could support higher volumes without adding unnecessary complexity.

This created several connected priorities:

• Limited capacity: A small team was carrying a significant administrative and operational workload, restricting the time available for customer development and strategic growth

• Recruitment and retention: Difficulties attracting and retaining pallet repair staff created a constraint on the business’s ability to increase capacity

• Operational visibility: Customer relationships, orders, inventory and financial information needed greater structure and visibility to support confident decision-making

• Growth planning: The business needed a clearer operational model and defined responsibilities to turn its growth ambition into a practical plan.

The objective was therefore to create a stronger operational foundation — one that would allow TPYL to grow while improving customer service, internal efficiency and management control.

2. Our approach

The engagement focused on bringing greater structure and clarity to the way TPYL operated, with practical changes designed to support its next stage of growth.

1. Clarifying roles and responsibilities
We worked with the team to identify responsibilities across the business and clarify where additional support was needed. This highlighted the importance of strengthening back-office capacity so that operational demands did not continue to fall disproportionately on the existing team.

2. Creating a practical growth plan
TPYL’s growth ambition was translated into a more formal operational strategy, identifying the priorities, resources and capabilities needed to increase capacity and support higher volumes.

3. Strengthening customer and order management
The operating model was developed to improve the way customer relationships and orders were managed, creating greater consistency and helping the business respond more effectively as activity increased.

4. Improving inventory and financial visibility
Greater visibility of inventory and financial information was identified as an important part of the new operating model. This provided a stronger basis for monitoring performance, managing resources and making informed decisions.

5. Building capability for the next stage
The work also supported TPYL’s recruitment and development plans, helping the business identify the skills and capacity required to grow. Workshops and mentoring gave Ruth-Anne practical support while also strengthening her skills and confidence as the business developed.

3. The outcomes

The work created a stronger platform for TPYL’s continued growth, with tangible improvements across the business:

• Significant revenue growth
TPYL went on to achieve 4x revenue growth, demonstrating the potential unlocked by creating a more structured operating model.

• A stronger team
Staff numbers doubled, increasing the business’s capacity to manage customers, operations and higher volumes.

• Improved customer focus
Better-structured customer and order management created more time and capacity to work directly with customers and improve service.

• Greater operational visibility
The new operating model provided clearer visibility across customer relationships, orders and inventory, making it easier to manage the business as it grew.

• Stronger financial control
Improved financial information and controls gave the business greater visibility over performance and supported more informed decision-making.

• Greater confidence and capability
Ruth-Anne reported that the workshops and mentoring had helped the business grow while increasing her skills and confidence, supporting the next stage of recruitment and development.

4. Final reflections

TPYL’s experience highlights an important challenge for growing SMEs: growth itself can expose weaknesses in the way a business is organised and managed. Increasing revenue and customer demand is only part of the equation; the underlying operation needs to evolve at the same time.

This case demonstrates that:

• Growth needs structure: A clear operating model helps businesses increase capacity without allowing complexity to take over.

• Roles need to evolve: Clarifying responsibilities and investing in the right additional support can free business owners to focus on customers and growth.

• Better information enables better decisions: Greater visibility of orders, inventory, finances and performance provides the foundations for more confident management.

• People are central to scale: Recruitment, development and building confidence within the team are essential when a business moves into its next phase of growth.

TPYL’s journey shows how practical operational improvements can create the foundations for significant growth. By bringing greater clarity to roles, processes, information and performance, the business was able to quadruple revenue, double its workforce and build a stronger platform for the future.
